In short
Over 9+ years of monthly mystery shopping, a national quick-service franchise grew its network about sevenfold while its average score rose from about 80% to about 95%. Three things made the difference: holding standards steady through rapid growth, raising the bar with tougher surveys, and giving every location a formal way to review, appeal and approve its own results.
The challenge
Growing fast without letting the guest experience drift
Every new franchisee had to deliver the same experience as the first stores. Head office needed a consistent, independent view of what guests actually saw in each location, every month.
Growth made that harder each year. New locations opened in new provinces, then in the US, and the brand kept raising its own standards. The program had to scale with the brand without losing the detail that makes results useful to a single store.
A brand is only as strong as its weakest location.
The program
Every location, every month, checked twice
Each location receives a monthly visit from a certified, independent mystery shopper, measuring service, food quality and accuracy, cleanliness and brand standards. Over the years the program added cash integrity shops, drive-through visits and US locations.
- 1Missions releasedStaggered at the start of each month, so visits spread across the month.
- 2Best fit assignedShoppers apply, and each mission goes to a certified shopper suited to the program.
- 3Report in 12 hoursEvery report is filed within 12 hours of the visit, while details are fresh.
- 4Two-step reviewAI validation checks each report first, then our human quality team signs off.
- 5Location reviews itEach location gets its report and can appeal a finding through a custom appeals program.
- 6Appeals investigatedOur team investigates each appeal while upholding the brand’s standards.
Shoppers can complete reports in French, and every report is delivered in English so results stay consistent across the network.

Why it worked
Managers own their results
The results were used for coaching, not for catching staff out. Each location receives its own report, and the brand has since made that a formal process with us: every location reviews its report, can appeal a finding, and approves the final result.
When managers sign off on their own results, the score becomes theirs instead of a grade from head office. Early signs are encouraging: in the six months after the formal process began, the locations that had been scoring below 90% gained about six points.

Takeaways
Four lessons for franchise brands
01Consistency is a result in itselfHolding your score while you quadruple your locations means every new franchisee is meeting the standard.
02Raise the bar on purposeA tougher survey lowers scores at first. Stores given clear standards catch up within months.
03Give locations ownershipReports managers review, question and approve drive change faster than reports that are only sent to them.
04Grow the program with the brandAdd cash integrity, drive-through or new markets as the business needs them, rather than starting over.
Frequently asked questions
How often should a franchise mystery shop each location?
In this program every location is shopped monthly. A monthly visit gives each store a fresh result to coach from, and gives head office a trend line it can trust without waiting a full quarter to see whether a change worked.
Do mystery shop scores drop when the survey changes?
Usually, yes. When this brand raised the bar with a tougher survey, the network average dipped to about 90%. Within a year, the same locations were back above 94%. That is why results should be compared within a survey version, not across versions.
How do you keep results fair to franchisees?
Every location receives its own report and can appeal any finding through a custom-built appeals program. Our team investigates each appeal while upholding the brand’s standards, and the location approves the final result.
How do you make sure mystery shop reports are accurate?
Each report is filed within 12 hours of the visit. Visits are checked with geotagged photos and receipts, then reviewed twice: first by AI validation, then by our human quality team.
Can one program cover locations in Canada and the US, in French and English?
Yes. This program covers locations across Canada and in the US. Shoppers can complete reports in French, and reports are delivered in English so results are consistent across the network.
How we measured this
Based on monthly mystery shop results for every location in the network over 9+ years and thousands of visits. Special event-day shops are excluded. The survey was updated twice as the brand raised its standards, so results are compared within each version. The client is not named, to protect its privacy.
